How it works

1. Work through the problem with my Focus Assistant

A guided conversation, one question at a time. Not a form.

It asks what the measurable deviation is, how it is measured, what the data shows, and what you expected it to show before you looked. Then it pushes for more than one explanation, and asks what evidence would tell them apart.

Allow an hour. Some finish in thirty minutes. Most of these questions are not ones anyone has asked you before, and the useful ones take a while to answer.

2. I build your maps

Two documents, from your conversation and whatever data you send.

A Thought Map: your reasoning laid out. What you believe, why, what would change your mind, and which questions are still open.

A process variable map: your process broken into steps, with the variables that could affect the outcome at each one. What you control, what you have chosen to let vary, and what nobody has measured.

The two work together. The causes are in the process. The map of your thinking tells you where to look, and what you would need to see to be sure.

3. I walk you through them on video

Recorded for your situation. Why the maps look the way they do, which open question I would chase first, and what I would want to know before anyone changes anything.

What a Thought Map is

The tool I have used on every serious problem for twenty years. I learned it from Bill Ross and Doug Sanders at Sigma Science.

It is not a report. A report concludes. A map continues.

Most people have never seen their own reasoning laid out. It is uncomfortable and extremely useful.

What the maps will contain

I cannot promise what your maps will say. That depends entirely on what you bring. What I can tell you is what the work covers.

The problem, stated as a measurable deviation.
No blame, no assumed cause, no fix baked in.

Your measurement definition, and where I think it is shaky.
What counts, where, who measures it, in what unit.

Where you are now, and how far that is from where you want to be.

What it is costing you.
Quantified where the numbers exist, estimated where they do not.

More than one explanation.
Most investigations start with a favourite theory. Your map will hold the alternatives too, and what would tell them apart.

Facts, estimates and assumptions, kept apart.
Every number labelled: documented, your estimate, calculated, or assumed. If you told me "around 20 percent," it stays "around 20 percent."

The variables that could be involved, by process step,
including the ones nobody has ever measured. Those blanks are often the interesting part.

What is missing,
and what I would want answered before anyone acts.

What this is not

Not a root cause analysis. Anyone who names your root cause from a written intake is guessing. Causes are established with evidence, on your process, and that work has not happened yet.

Not a proposal in disguise. You may finish the walkthrough and realise you can run the investigation yourself. Good. That is the outcome I would pick.

If you want someone to hand you an answer, this will frustrate you.

Will you tell me what the root cause is?

Not unless the evidence already supports it. The purpose is to establish what you know, what you do not, and what would settle it. That is the point, not a limitation.

What if I can solve it myself afterwards?

Then it worked. The maps are built so your team can pick them up and run the investigation with their own process knowledge.

What do I need to have ready?

Nothing in particular. If you have data, upload what you have. If not, we work with what you know and label the uncertainty honestly.

Can I share the maps with my team?

Yes, and they are more useful shared than filed. A map is designed to be argued with. If someone disagrees with a branch, that disagreement is exactly what you want on the table.
